Mastering Delegation.
How to Build an Accountable, Self-Sufficient Dental Team

Delegation is not the loss of control. It is the multiplication of leadership.
Every dentist hits a point where working harder is not enough. Growth stalls. Stress rises. The team stops progressing. Most doctors know they need to delegate more, but they hesitate for one simple reason - it has not worked before.

The Four Levels of Delegation
Delegation only works when the amount of trust matches the level of responsibility. Use this scale to clarify how much control and support each task requires.
Level 1: Task Assignment
Low trust, low skill required
Example: “Print tomorrow’s schedule and highlight the new patients”
Level 2: Process Execution
Moderate trust, clear instructions
Example: “Use this script to confirm appointments by 3 PM each day”
Level 3: Outcome Ownership with Checkpoints
Higher trust, some judgment needed
Example: “Track incomplete treatment and report progress in the huddle every Friday”
Level 4: Full Ownership
High trust, full autonomy
Example: “Lead our hygiene retention initiative. Present your plan next Monday”
The goal is not to micromanage everything at Level 1. It is to train and equip your team to own more at Levels 3 and 4 - with your oversight shifting from manager to mentor.
The Delegation Clarity Formula
Use this three-part model to prevent missed expectations
Who - Assign the task to a specific person
What - Define exactly what success looks like
Why - Explain why it matters to the practice
Example of poor delegation:
“Someone needs to call those overdue balances”
High-performance version:
“Susan, by Thursday please call all overdue accounts over 30 days. Offer payment plans if needed. This supports cash flow before end of month”
When people understand why, they take more pride in the what.
The Delegation Support Loop
Delegation without support feels like abandonment. Here is how to hand off responsibility and still lead effectively.
Step 1: Assign clearly with a deadline
Example: “I would like to see the updated check-in script by Friday morning”
Step 2: Provide context and tools
Example: “Here is our current version. Look at feedback from last month to improve it”
Step 3: Set a check-in point
Example: “Let’s review this together Wednesday before lunch”
Step 4: Debrief results and adjust
Ask: “What worked? What could improve? What did you learn?”
Your job is not to stay involved. Your job is to build competence and confidence.
What to Keep vs What to Delegate
Keep these as the doctor:
- Diagnosis and treatment planning
- High-value case presentations
- Practice vision, leadership, and cultural stewardship
- Final financial decisions
Delegate these to the right team member:
- Scheduling and confirmation
- Insurance verification and claims
- Treatment coordination follow-up
- Hygiene recall systems
- Supplies ordering and clinical prep
- Social media and reviews management
If a task does not require your clinical license or leadership voice, it is a candidate for delegation.
The “I Do, We Do, You Do” Training Model
Most delegation fails because we skip the coaching. Use this three-stage method to build trust and capability.
I Do: You model the task. They observe.
We Do: You complete it together. They participate.
You Do: They take full responsibility. You review and refine.
Repeat until the result matches the expectation consistently.

- List three tasks you currently own that someone else could handle
- Identify who is ready or could be trained to take each one
- Schedule a 10-minute handoff meeting using the Who-What-Why formula
- Install one check-in to monitor progress
- Publicly recognize strong follow-through during your next huddle
